What is a development squad? (and how it differs from hiring freelancers)

A development squad is a team that has already worked together, with defined roles, hired as a single unit. Here's how it differs from freelancers and agencies.

A development squad is an engineering team that already worked together before you hire them: it has defined roles — frontend, backend, QA, sometimes a product lead — and gets hired as a single unit to execute a full project, instead of adding separate people who are meeting each other for the first time on day one. The key difference from an individual freelancer, or a group of freelancers assembled ad hoc, is continuity: a squad has already figured out how it works internally before the project even starts.

The difference from an individual freelancer

A freelancer solves a narrow problem well: a specific feature, a small migration, a temporary capacity boost. What they don't solve — and don't need to, since it's one person — is covering every role a real project needs at the same time: who designs the architecture, who implements it, who tests it, who decides what to do when two priorities collide. Hiring three or four freelancers to cover those roles shifts all the coordination work onto the company: finding them, verifying they know how to work together, and managing communication between people who never collaborated before.

A squad already comes with that coordination solved. Roles are defined, the team has a shared way of working, and — if it comes with a verified track record — it has already delivered full projects as a unit, not as individuals thrown together at the last minute.

The difference from an agency or consultancy

A traditional agency or consultancy solves the role-coverage problem, but adds layers: account managers, long sales processes, structures built for large clients and annual contracts. That makes sense when a project needs complex account management or has to integrate with a huge organization. For most software projects with a defined scope, those layers don't add value — they add friction and time between defining what you need and the first commit.

A squad, on the other hand, operates with the minimum structure necessary: the team that executes is the same team you talk to. There's no separate sales layer from the layer that builds.

When each model makes sense (with honesty)

No model is superior in the abstract — it depends on the project:

  • An individual freelancer makes sense for narrow, isolated tasks, where you don't need coordination across roles or continuity beyond that one task.
  • A large agency or consultancy makes sense when the project requires complex account management, deep integration with a large organization's internal processes, or specific compliance that only a corporate structure can provide.
  • A squad makes sense when the project has a defined scope, needs every role covered from day one, and the goal is execution speed without the layers of a traditional consultancy.
